Most business owners I talk to are spending money on marketing and getting almost nothing back. Not because they are doing something obviously wrong — but because they are doing marketing in the wrong order.

The typical pattern looks like this: you hire someone to run ads, they run ads, the ads spend money, and at the end of the month you ask "did that work?" and nobody really knows. That is not a budget problem. That is a strategy problem.

Marketing without a foundation is just spending

Before you spend a single euro on advertising, content, or social media, you need three things to be true:

  • You know exactly who your customer is — not "everyone" or "people who need X"
  • You have a clear reason why someone should choose you over the alternatives
  • You have a way to capture and follow up with people who show interest
  • Without these, ads bring people to a leaky bucket. You spend to fill it, but nothing stays.

    The mistake most businesses make with agencies

    Hiring an agency before your foundation is solid is like building a second floor before you have finished the ground floor. The agency will run campaigns, generate reports full of metrics, and charge you every month — but if the strategy is not clear, the results will be inconsistent at best.

    Good marketing agencies ask hard questions before they touch your ad account. They want to understand your margins, your best customers, your competitors, and what has worked before. If an agency goes straight to "let us run some ads," that is a warning sign.

    What should come first

    Start with clarity. Who is your customer and what problem do they have? What is your offer, and why is it the right answer for that problem? How do you prove it?

    Once those questions have real answers, marketing becomes much more straightforward. You know what to say, to whom, and where to say it. The ads, the content, the social media — it all serves a clear purpose instead of filling space.

    The businesses that get the most from their marketing spend are not necessarily spending the most. They are just spending on the right things, in the right order.
